The short answer
For SaaS, the deciding factor is the data model, not the editor. Event based platforms such as Customer.io, Braze, Iterable, Vero and Encharge branch on what a user did in the product. List based platforms such as ActiveCampaign, Klaviyo and Mautic branch on contact fields and require engineering work to imitate the same thing. Below roughly 5,000 active users either works. Above that, the list based tool costs more in engineering hours than the event based licence costs in fees.
Key points before you start
Every platform demo opens with the template editor, and the template editor is the part of the decision that matters least. You will spend four hours in it during the build and roughly never again. What you will fight with weekly for the next three years is the data model: what the tool can know about a user, and what it can do with that knowledge without an engineer in the loop.
That single question splits the market cleanly, and it predicts almost every complaint teams have about the platform they picked. Here are twelve tools SaaS companies actually buy, scored on it.
Event based against list based, and why it decides the purchase
A list based platform stores a contact with fields, then segments on those fields. A trigger fires when a value changes. An event based platform ingests a stream of timestamped actions and can branch on their order, their count and the gap between them.
The difference shows up the first time you want something like this: message users who imported data twice, then had two failed imports within seven days, then did not open the import screen again for three days. In Customer.io that is a workflow you build in an afternoon. In ActiveCampaign it means your engineers writing a custom field back for every condition, then maintaining it forever because nobody documented why import_fail_recent exists.
The test that settles it in ten minutes
Write down your five highest-value behavioral email triggers as plain English sentences. Hand them to the sales engineer on your demo call and ask them to build one live. If the answer involves a custom field, a webhook and a developer, you are buying a list based tool no matter what the marketing page says.
Nobody needs event branching at 800 users. At 5,000 active users the workarounds start to pile up, and by 20,000 the engineering ticket queue for email is a running joke in the team. That is the crossover, and it arrives faster than most teams plan for.

Three rows warrant a caveat. Intercom’s event model is real but orbits the messenger, so email is a channel inside a support product rather than the product itself, which is fine until you want frequency capping across campaigns. HubSpot’s custom behavioural events exist on Marketing Hub Enterprise and are genuinely usable, but they arrive at a price point where Customer.io plus a CRM sync is normally cheaper. Klaviyo’s deliverability tooling is the best in this table and its object model is the worst fit for account-based software, which is a frustrating combination.

The profile count trap deserves its own paragraph because it catches nearly everyone. If you sign up 3,000 trial accounts a month and never delete the ones that went cold, you add 36,000 billable profiles a year that will never open anything. HubSpot is the outlier in that table and the choice is rarely about price. You are buying deal-level attribution and a sales team that already lives in the tool. If your sequences key off lifecycle stage and form fills, that is worth the premium. If they key off product events, you are paying enterprise money for a tool doing the one thing it is worst at.
Three picks by team profile
Rather than a winner, here is what we would actually sign in three common situations.
Pre-revenue or under 5,000 users: Loops. Flat pricing, a founder can ship a five-email onboarding sequence before lunch, and the reporting is thin in ways that will not matter for eighteen months. Userlist is the better pick if your product is account-based and one company contains several users you need to message differently. The mistake at this stage is buying capability you will not configure for a year.
Product-led at scale: Customer.io. The branching is deep enough for real lifecycle email marketing, the pricing is survivable if you manage profile hygiene, and the warehouse sync means your data team can own segment definitions instead of your ESP owning them. Vero is the alternative for developer-heavy teams who would rather define campaigns in code.
Sales-assisted B2B under about 5 million ARR: HubSpot. Not because it is the better email tool, because it is the better single system. Fighting a two-tool stack with contact sync problems costs more attention than the extra branching earns. Move when product usage rather than deal stage decides who gets which email, and not before.
The pick we see regret most often
A 12-person sales-led team buying Braze because a competitor uses it. Braze is excellent and built for multi-channel sending at consumer scale. On a 9,000 contact B2B list it is an annual contract, an implementation project and a dedicated operator for capability that will sit unused. If you do not send push or in-app at volume, it is the wrong shape of tool at any price.

What a migration actually costs
Ask any vendor and migration takes two weeks. In practice, across the reviews we have run, it takes 8 to 12 weeks and the cost lands in three places nobody budgets for.
The migration sequence that works
- Audit and cut
List every live campaign with its send volume and outcome rate. Expect to find 30 to 50 percent that nobody can name an owner for. Delete those first. You are done when the list of campaigns to rebuild fits on one screen.
- Define the events
Write a one-line definition for every product event you will send on, and get engineering to confirm each fires where you think it does. This takes two weeks and it is the step teams skip. You are done when two people give the same answer for what activated means.
- Rebuild in the new tool
Rebuild the surviving campaigns rather than importing them. Imported templates carry old assumptions and broken merge tags. Budget three to four weeks and one owner. You are done when every campaign has a named owner and a documented trigger.
- Warm the sending domain
Use a new subdomain and ramp volume over two to four weeks, starting with your most engaged recipients. You are done when Google Postmaster Tools shows a stable domain reputation and bounce rate under 2 percent.
- Run both in parallel
Keep the old system sending a small slice for two weeks so you can compare click to delivered on identical campaigns. You are done when the new system matches or beats the old on the same audience.
- Cut over and delete
Switch fully, then turn off the old sending domain and export the historical data before the contract lapses. You are done when nothing references the old platform in code or docs.
The three costs: template rebuild runs 20 to 40 hours of design and build time. Event remapping runs 40 to 80 engineering hours if your events were never properly instrumented, which for most teams is the single largest line. Domain rewarming costs no money and two to four weeks of reduced sending volume, which quietly shows up as a bad month in your pipeline reporting if nobody warned finance.

Where each platform breaks
Every tool here has a specific failure mode, and knowing it in advance is worth more than any feature list.
Customer.io breaks when nobody owns profile hygiene and the bill grows faster than the user base. Braze and Iterable break when the contract is signed for capability the team never staffs. HubSpot breaks when marketing contacts creep past the block you budgeted for and the renewal jumps by a third. Klaviyo breaks on account-based products the first time two users at one company need different messages about the same workspace.
Intercom breaks when you want frequency capping across email, in-app and support messages, because the messenger owns the priority. ActiveCampaign breaks at the point your triggers need sequence and timing logic rather than field checks. Loops and Encharge break when your reporting requirements outgrow open and click. Userlist breaks on very large lists where the pricing model stops being kind.
Mautic breaks silently, which is the worst kind. A stuck queue or an expired DKIM record looks exactly like a quiet week until someone checks. If your product events are not instrumented yet, buy nothing. Most complaints about an email platform trace back to two or three events that were never wired up, and no licence fixes that. Use Customer.io when product usage decides who gets which email, because branching on real events is what it exists for. Teams running both usually keep HubSpot for sales sequences and move lifecycle to Customer.io.
Can I use Klaviyo for a B2B SaaS product?
You can, and some SaaS teams do, but the model fights you. Klaviyo is built around ecommerce profiles and orders, so accounts containing several users, seat counts and usage events all need custom properties to work at all. The deliverability tooling and pricing are good. The object model is wrong for account-based software, which shows up the moment you try to message a whole workspace.
Is self-hosted Mautic worth it for SaaS email?
Only with spare DevOps capacity and a hard budget ceiling. You avoid per-contact fees and keep full data control, and you take on hosting, version upgrades, queue monitoring, IP warming and deliverability configuration. Most Series A teams spend more on the engineering hours than the licence they avoided, and the failure mode is silent, because a stuck queue looks like a quiet week.
How long does it take to migrate email platforms?
Plan 8 to 12 weeks for a team of Series A size. Roughly two weeks on event mapping, three to four rebuilding campaigns, two running both systems in parallel, and the rest warming the new sending domain. Template rebuilding is rarely the slow part. Agreeing the definition of every event and lifecycle stage nearly always is.
